{"id":281,"date":"2019-04-15T14:58:23","date_gmt":"2019-04-15T21:58:23","guid":{"rendered":"https:\/\/malekzadeh.net\/wp\/?page_id=281"},"modified":"2024-04-11T16:22:32","modified_gmt":"2024-04-11T23:22:32","slug":"leadership","status":"publish","type":"page","link":"https:\/\/malekzadeh.net\/doon\/leadership\/","title":{"rendered":"Leadership  \u2193"},"content":{"rendered":"\n<h3 class=\"wp-block-heading\">Being the leader I wish I had.<\/h3>\n\n\n\n<p>I&#8217;ve been asked what my &#8216;leadership style&#8217; is like. I&#8217;ve asked myself this question over the years many times. In order to answer this both for myself and others, I&#8217;ve spent some time writing out the things that are important to me over the years. I was inspired to do this by a fellow manager at Microsoft years ago and found it to be so helpful, that I&#8217;ve begun asking managers who report to me, to do it for themselves and their teams. <\/p>\n\n\n\n<p>Here are a couple of folks who did (and did a better job than me):<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Sara Hubbard: <a href=\"https:\/\/www.sarahubbarddesign.com\/leadership\" target=\"_blank\" rel=\"noreferrer noopener\">https:\/\/www.sarahubbarddesign.com\/leadership<\/a><\/li>\n\n\n\n<li>Giti Shorish: <a href=\"https:\/\/www.giti.design\/leadership\" target=\"_blank\" rel=\"noreferrer noopener\">https:\/\/www.giti.design\/leadership<\/a><\/li>\n<\/ul>\n\n\n\n<p>Below is the entirety of my &#8220;Leadership Letter,&#8221; the document I send out to new teams I join (as a manager). It defines not only what I expect from my team, <em>but more importantly<\/em>, what my team can expect from me. If you see me falling short in any area or not living up to any of this, please let me know. Really!<\/p>\n\n\n\n<p>Read on, or download it <a href=\"http:\/\/malekzadeh.net\/downloads\/fmalekzadeh_mgmt_thoughts__v5.pdf\" target=\"_blank\" rel=\"noreferrer noopener\">here<\/a>.<\/p>\n\n\n\n<hr class=\"wp-block-separator has-css-opacity\"\/>\n\n\n\n<h4 class=\"wp-block-heading\" id=\"mce_4\">I don\u2019t like telling people what to do.<\/h4>\n\n\n\n<p>Maybe this goes back to something in my childhood, but I don\u2019t like it.<\/p>\n\n\n\n<p>As a manager, I see it as my job to create and sustain the frameworks (strategy, plan, environment, etc.) for teams to be successful; by &#8220;fencing in&#8221; the problem space, I strive to enable my team to perform to their highest potential.<\/p>\n\n\n\n<p>I\u2019d much rather come alongside you and support and enable you. Think of me as a team captain out on the field rather than a coach or team owner on the sidelines. <\/p>\n\n\n\n<p>If you need direction from me, I\u2019d ask you to be a \u201clist maker\u201d as opposed to a \u201clist taker.\u201d This has the benefit of giving you the opportunity to think of what YOU think the right thing to do is while giving me the opportunity to respond with feedback (instead of telling you what to do\u2026 which I don&#8217;t like doing&#8230; see above). <\/p>\n\n\n\n<p>We hired you because you\u2019re smart and good at what you do, so I am happy to defer to your judgment and will support your decisions (even when I somewhat disagree with them). Sure, I\u2019ll drop hints and make suggestions about what I think you should or should not do, but for the most part, I\u2019d say, \u201cDo what you do best.\u201d I will always give you my opinion if you ask for it (and sometimes when you don\u2019t). However, there will be times when I&#8217;ll feel very strongly about something, or when I&#8217;ll need you to push through on a decision we may not like or disagree on. When that happens, I\u2019ll let you know and tell you why.<\/p>\n\n\n\n<h4 class=\"wp-block-heading\">The Big Three<\/h4>\n\n\n\n<h5 class=\"wp-block-heading\">Your family and your health come first. Period.<\/h5>\n\n\n\n<p>If you have personal or family issues that you need to attend to, please do so. Just make sure to let me know when you will be gone (and when you will return). When attending to these issues, there are no expectations about your being on mail or responding to work issues.<\/p>\n\n\n\n<h5 class=\"wp-block-heading\">Work\/Life Balance is a priority<\/h5>\n\n\n\n<p>I am not a believer in a 24\/7 work schedule, so you will rarely hear me ask anyone to work weekends. There are times during a product schedule when we need to make a strong push\u2014these will occur at specific times and are an exception, not the rule.<\/p>\n\n\n\n<p>The last thing I want is for anyone to burn out. I schedule and plan for a 40-hour week\u2014 not 50-, 60-, or more.<\/p>\n\n\n\n<h5 class=\"wp-block-heading\">Use your vacation<\/h5>\n\n\n\n<p>We have vacation for a reason. If at certain points of the year, you are carrying more than 120 hours, you may receive a message from me reminding you to use it. There is never a perfect time to take a vacation. Once you accept this notion, it becomes easier to take time off. The only thing I ask about vacation is that you give your project teams enough notice to plan effectively during your absence.<\/p>\n\n\n\n<h4 class=\"wp-block-heading\">The <s>Four<\/s> Five P\u2019s <\/h4>\n\n\n\n<h5 class=\"wp-block-heading\">Purpose, People, Process, Product <em>and Pride<\/em><\/h5>\n\n\n\n<p>I firmly believe that the Product (whichever product we\u2019re talking about) will be better if we address the Purpose, People and Process matters first. Do you understand where we&#8217;re going and why it&#8217;s important? Are you excited about it? Are we utilizing you and your passions\/skills to the fullest? Don\u2019t know how to proceed in a given situation? Are you proud of the work we&#8217;re doing? <\/p>\n\n\n\n<p>If ever you are unclear on any of these, let me know and we\u2019ll take the appropriate steps to address them.<\/p>\n\n\n\n<figure class=\"wp-block-image size-full is-style-default wp-duotone-a86500-fff-1\"><img loading=\"lazy\" decoding=\"async\" width=\"686\" height=\"386\" src=\"https:\/\/malekzadeh.net\/doon\/wp-content\/uploads\/2022\/12\/Portfolio_Presentation_2022a.001-1-edited.png\" alt=\"\" class=\"wp-image-658\" srcset=\"https:\/\/malekzadeh.net\/doon\/wp-content\/uploads\/2022\/12\/Portfolio_Presentation_2022a.001-1-edited.png 686w, https:\/\/malekzadeh.net\/doon\/wp-content\/uploads\/2022\/12\/Portfolio_Presentation_2022a.001-1-edited-300x169.png 300w\" sizes=\"auto, (max-width: 686px) 100vw, 686px\" \/><\/figure>\n\n\n\n<h4 class=\"wp-block-heading\">Culture <\/h4>\n\n\n\n<p class=\"p3\">Culture is values in action.<\/p>\n\n\n\n<p>A team is more likely to have a strong culture when people come to work every day passionate about their company\u2019s vision and mission. People positively unite and are more productive and cohesive when they work towards a common purpose. Does your work make sense to you? Does your part in it make sense? <\/p>\n\n\n\n<p>As a leader, I see it as my job to set (or translate) vision, connect you (and those you work with) to it, and support you in executing against it. Furthermore, it&#8217;s my job to foster (with your help) a caring and empowering environment that inspires and enables creativity, collaboration and critique.<\/p>\n\n\n\n<h4 class=\"wp-block-heading\">Diversity<\/h4>\n\n\n\n<p>Diversity is strength through collective differences.<\/p>\n\n\n\n<p>I believe that everyone has been formed by their own unique experiences. Every single person sees the world in a different way. Similarly, every culture, nationality, and person has different knowledge, perspectives, and points of view. No two people are the same, and no two people have the same skill set. What one person lacks in skill, another may prove to be an expert at. When all of these different views and skills are shared together, awesomeness happens and we get more done. <\/p>\n\n\n\n<p>When it comes to hiring, I hire for my weaknesses. Although I&#8217;m good at a number of things, I know that I&#8217;m not so awesome at a (larger) number of other things. If I&#8217;m &#8220;on point&#8221; for the team and what the team needs to do, why would I constrain my\/our ability to be successful by the things I&#8217;m good at? By having people who bring in diverse perspectives, different skills, and are good at all the things I suck at&#8230; the team is stronger as a collective. So if I&#8217;m hiring, I&#8217;m looking to you to help me suck less. LOL! Strength is in the overall team.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Where I stand on\u2026<\/h3>\n\n\n\n<h5 class=\"wp-block-heading\">One-on-Ones<\/h5>\n\n\n\n<p>I schedule 1:1s with each of my direct reports once a week. This is your time \u2014 so the responsibility is on you to make the most of it. I have a usual set of questions I ask at every 1:1 that include your week\u2019s highlights and challenges, as well as asking for feedback about how I am doing as your manager. Different people prepare (or don\u2019t prepare) for their 1:1s in different ways, and whatever degree of preparedness you choose is fine with me. I believe 1:1s are a baseline for face-to-face communications. People need different amounts of direct interaction depending on their own communication style and immediate needs. If you want more time, please feel free to schedule as appropriate.<\/p>\n\n\n\n<h5 class=\"wp-block-heading\">Career Development<\/h5>\n\n\n\n<p>Career development is a partnership between you and me\/your manager. You are expected to drive your career development plan and I\/your manager will assist you. Create a career development plan and drive the conversation. I am here to help you get where you want to go, but expect you to be the driver.<\/p>\n\n\n\n<h5 class=\"wp-block-heading\">Performance Feedback<\/h5>\n\n\n\n<p>I also believe that all managers should give consistent and ongoing feedback throughout the review period. This feedback should have a good balance between positive and constructive feedback. Review discussions are not the time for surprises. Ask me about how I think you\u2019re doing at any time.<\/p>\n\n\n\n<h5 class=\"wp-block-heading\">Recognition &amp; Praise<\/h5>\n\n\n\n<p>This is an area I could use your help in as it\u2019s one of my (many) blind spots. Maybe it\u2019s because I have difficulty receiving recognition (it makes me uncomfortable despite desiring it), but I often forget or neglect to praise folks. I believe this is important for one\u2019s feeling of self-worth and provides needed validation in our work lives. I\u2019m working on getting better at it. Feel free to call me out on it.<\/p>\n\n\n\n<h5 class=\"wp-block-heading\">Open Communications<\/h5>\n\n\n\n<p>We have a lot of passion, and we have some hard challenges. Effective communication is vital in getting things done. I encourage open and constructive communication. However, as Dr. Regina Dugan has been quoted saying, &#8220;Be curious before critical.&#8221; When you listen, don&#8217;t just &#8216;hear,&#8217; but rather, listen for understanding. You should feel comfortable pushing back if you disagree with something, someone, or me. You should feel comfortable coming and talking to me about anything.<\/p>\n\n\n\n<h5 class=\"wp-block-heading\">Transparency<\/h5>\n\n\n\n<p>In the spirit of open communications, I am a huge believer in transparency. I believe in exposing you to as much of the \u201csausage making\u201d as possible and withholding as little information as possible. Having come up through the ranks like many of you, I know what it\u2019s like to be only given \u2018half the story.\u2019 However, that does not mean that I will tell you everything: if you ask me a question and I don\u2019t know the answer, I will say, \u201cI don\u2019t know.\u201d If I know the answer and can tell you, I will tell you the answer; if I know the answer but it is not appropriate for me to tell you, I will say, \u201cI know the answer but I cannot tell you.\u201d<\/p>\n\n\n\n<h5 class=\"wp-block-heading\">Decision Making<\/h5>\n\n\n\n<p>Business decision-making is not a single individual\u2019s activity. Get involved, speak up. We are driving the business together and to make the best decision we need your input. I realize that we all communicate differently, so if you\u2019re an introvert and prefer written communication, that\u2019s fine, too. Just send it so that it is still timely and germane to the topic at hand.<\/p>\n\n\n\n<h5 class=\"wp-block-heading\">Cross-Group Collaboration<\/h5>\n\n\n\n<p>Cross-group collaboration is essential in any project. For every project that requires cross-group collaboration with an internal group or another team, you will be measured not only on the outcome of the project, but also in the way you communicated, negotiated, and interacted with dependent teams. One way I measure cross-group collaboration is through the feedback I solicit from other teams that are working with us. There are many tools you can use to facilitate cross-group work. I myself spend several hours a month in cross-group 1:1\u2019s.<\/p>\n\n\n\n<h5 class=\"wp-block-heading\">Meetings<\/h5>\n\n\n\n<p>One place I worked at, Sapient, had a great rule regarding meetings: If there was no agenda defined, you didn\u2019t have to attend. Many folks don\u2019t often define meeting agendas; as a result, they send meeting invites without anything in the body. This means that I have to look at the title of the meeting, the time of day it occurs, look at the invitees, and consult my magic eight ball to divine whether or not I should attend. <\/p>\n\n\n\n<p>In your invites, I\u2019d ask you to define the Purpose, Objective, and Deliverables (POD) for the meeting. This lets everyone know what we&#8217;re doing, why they are required to attend, and sets the expectation for a productive time together. Feel free to call me out if I don\u2019t do this myself.<\/p>\n\n\n\n<h5 class=\"wp-block-heading\">Work Hours<\/h5>\n\n\n\n<p>As for your work hours, there are no hard and fast rules when I expect you to be at the office. You do not need to ask permission to go to the doctor, take care of errands during the day, and so forth. Just let me know when you will be gone. We are all adults, and I am no babysitter. Use your judgment about weighing priorities on your presence or absence during the day. Keep people informed.<\/p>\n\n\n\n<p>You will notice I send and reply to email at all hours every day of the week. I do not have any expectations that you reply to email outside business hours. I leave this to you. There are no brownie points for weekend emailing.<\/p>\n\n\n\n<h4 class=\"wp-block-heading\">What I Expect from the Folks Who Report To Me<\/h4>\n\n\n\n<h5 class=\"wp-block-heading\">Presence, Curiosity, Having a Point of View and Courage<\/h5>\n\n\n\n<p>Show up and get excited. Learn to hunger for knowledge, and become an expert in your field. Read and share what you learn. Challenge the norm. Ask why, and then ask why again. Form opinions, defend your opinions, and other people\u2019s opinions if you agree with them, and good ideas in general. And gracefully pivot when your idea is not the best.<\/p>\n\n\n\n<h5 class=\"wp-block-heading\">Reviews<\/h5>\n\n\n\n<p>I am a huge fan of design reviews and you should take advantage of them. No one person has all the answers. Multiple viewpoints are always helpful in making better and more robust design decisions. If able, I will join design reviews, too. <\/p>\n\n\n\n<p>Don\u2019t be afraid of showing me (or anyone else) work in progress. I\u2019m not a fan of a big reveal or a surprise unveiling. I&#8217;d rather see things early. <\/p>\n\n\n\n<h5 class=\"wp-block-heading\">Learn from Your Mistakes<\/h5>\n\n\n\n<p>Mistakes happen. Learn from them. Repeated mistakes are the ones to avoid.<\/p>\n\n\n\n<h4 class=\"wp-block-heading\">What Folks Can Expect from Me<\/h4>\n\n\n\n<p>\u25aa I want to empower you to do what you need to do\u2014then I will do my best to stay out of the way.<\/p>\n\n\n\n<p>\u25aa I do not raise my voice, yell, or scream\u2014with that aside, I will drive and push you to succeed.<\/p>\n\n\n\n<p>\u25aa I guard my emotions, so don\u2019t go by how I express myself to measure my approval, disapproval, level of excitement, happiness, sadness, etc. Ask and I\u2019ll tell you how I\u2019m doing. \u263a <\/p>\n\n\n\n<p>\u25aa I will do my best to defend you and take blows for the team as needed.<\/p>\n\n\n\n<p>\u25aa I frequently solicit feedback from others as I believe feedback plays an important role in assessing performance \u2014 yours, mine, and the team\u2019s.<\/p>\n\n\n\n<p>\u25aa I will never take credit for your work.<\/p>\n\n\n\n<h5 class=\"wp-block-heading\">Personality Type<\/h5>\n\n\n\n<p>This sometimes surprises folks, but I am an introvert; over the years, I have learned to switch on\/off my extroverted alter-ego as needed, but for the most part, I\u2019m a quiet shoe-gazer (the Smiths or Belle &amp; Sebastian, anyone?). For those of you who have taken one or more personality tests, here\u2019s \u201cwhat I am\u201d according to the following:<\/p>\n\n\n\n<p>\u25aa Myers-Briggs: INTJ<\/p>\n\n\n\n<p>\u25aa Insights: Blue, Green, Yellow, Red<\/p>\n\n\n\n<p>\u25aa Enneagram: I\u2019m a Type 5 \u2013 investigator, thinker.<\/p>\n\n\n\n<h5 class=\"wp-block-heading\">Social Networking<\/h5>\n\n\n\n<p>\u25aa <strong>Facebook<\/strong>: I&#8217;m only using it nowadays to point out how FB is abusing our data and privacy.<\/p>\n\n\n\n<p>\u25aa <strong>LinkedIn<\/strong>: as a rule, I don\u2019t usually connect with colleagues I am currently working with. If I don\u2019t accept your connection request, don\u2019t take it personally.
